Lead Response Time and Conversion Rate
What the studies measure.
The short answer
Faster first contact is associated with better outcomes in several datasets, but the outcomes are not interchangeable. InsideSales reports a more-than-eightfold conversion difference for first attempts within five minutes versus five minutes to 24 hours in its 2021 inbound-lead research; its public summary does not define the conversion endpoint. Pinova reports live-contact and signed-client outcomes for 10,000 U.S. real-estate leads. A law-firm audit measures response speed only. None proves a universal causal lift.
- For broad inbound first-call evidence, InsideSales studied 5.7 million leads and more than 55 million sales activities across over 400 companies in 2021. 1
- For an explicit sales outcome, Pinova defined conversion as a signed buyer-representation or listing agreement in its 2026 U.S. residential real-estate sample. 2
- For an operational response benchmark, Hennessey Digital audited 1,333 U.S. law firms through website forms in Q1 2025; it did not follow those inquiries through to a sale. 3

InsideSales: a large but older inbound-lead association
InsideSales says its 2021 research reviewed more than 55 million sales activities involving 5.7 million inbound leads at more than 400 companies. It reports that 57.1% of first call attempts took place more than a week after the lead arrived. It also says only 0.1% of inbound leads were engaged within five minutes. Those timing figures describe the vendor's observed lead-handling process, not the current response distribution across all B2B companies in 2026. 1
Its headline comparison is that conversion rates were more than eight times higher when the first attempt came within five minutes rather than between five minutes and 24 hours. The public summary does not specify the exact conversion endpoint or publish a design that would establish causation. Therefore, this is best treated as a vendor-reported association in a historical inbound-lead cohort, not as a prediction that moving one team's SLA to five minutes will multiply closed revenue by eight. 1
The useful management question is narrower: how many high-intent inbound leads are waiting long enough that a competitor or a change in buyer intent could intervene? Measure the clock from the lead's action, not from when a rep notices a task. Record the first real attempt separately from assignment, automated acknowledgment and successful conversation. That method keeps the process visible even when the final business outcome takes months. 1
Pinova: signed clients in one real-estate population
Pinova says it matched response timestamps and outcomes for 10,000 leads handled on its platform by U.S. residential real-estate agents in early 2026. The sample included portal inquiries, agent IDX website inquiries, open-house sign-ins and referrals. It tracked time from inquiry submission to first agent contact, first channel of contact, and outcomes ranging from no contact to signed client. That mix matters: a referral is not the same kind of lead as a shared portal inquiry. 2
Unlike many speed-to-lead articles, Pinova states exactly what it means by conversion: a signed buyer-representation or listing agreement, not a scheduled call. Its live-contact measure is different. Pinova reports that leads first contacted within five minutes had a nearly fourfold higher live-contact rate than leads first contacted after 30 minutes. A live conversation is an earlier funnel event than a signed client; neither rate should be substituted for the other. 2
For the eventual signed-client outcome, Pinova reports that leads first contacted on day two converted at roughly 40% the rate of leads first contacted within the first hour, and day-three contacts at roughly 25% of that first-hour rate. Those are relative rates in Pinova's own real-estate sample, not absolute conversion percentages and not a B2B software benchmark. A slower lead can differ from a fast one in source, intent, business hours or agent workflow. The association is worth investigating, but it cannot isolate response time as the only cause. 2
Hennessey: response speed without conversion tracking
Hennessey Digital's 2025 audit contacted 1,333 U.S. law firms. The team submitted website lead forms between 10 a.m. and noon in each firm's local time zone and measured the interval until first personal outreach. This is a controlled mystery-shopper-style response audit, not a dataset of genuine prospects later signing a client agreement. Its design avoids mixing late-night inquiries with daytime submissions, but it also means the result should not be treated as an after-hours benchmark. 3
The audit reported a 13-minute median response time to online leads and that 25% of law firms responded within five minutes. Those numbers can help a law firm compare its intake process against a sector-specific, daytime form-submission sample. They cannot tell a SaaS company its expected lead-to-opportunity conversion rate. They also do not show that a five-minute response caused any client to sign. 3
How to measure response and conversion inside your own funnel
Use one lead definition at a time. A demo-request form, a content download, a missed phone call and an existing customer asking for an expansion quote carry different intent. Keep each in its own cohort. For each lead, record creation time, source, business-hours flag, assignment time, first automated acknowledgment, first human attempt, first successful contact, qualification and final outcome. Pinova's explicit submission-to-contact clock and outcome categories illustrate why these fields should not be collapsed into one timestamp. 2
Set a maturity window for the outcome. Contact can be observed quickly; signed client or closed-won may take much longer. When reporting conversion by response-time band, exclude leads whose sales cycle has not had enough time to mature or report them separately. Show counts alongside percentages. A bucket with twelve leads is not as stable as one with twelve thousand. Do not compare an InsideSales first-attempt metric with a Pinova first-contact metric as if the clocks start and stop at the same events. 12
To learn whether changing response operations helps your team, use a prospective rollout or controlled test where possible. If one group receives faster routing, keep lead source, hours of coverage, qualification standard and follow-up intensity visible. The published studies here are observational or response audits; they justify measuring the question, not asserting a guaranteed causal conversion lift for every business. 123

How we researched this
We read the first-party InsideSales 2021 research summary, Pinova's early-2026 real-estate analysis and Hennessey Digital's Q1 2025 law-firm audit on October 1, 2026. We saved each page separately and linked every numerical statement to an exact quote. InsideSales' public conversion endpoint is unclear; Pinova's signed-client definition is explicit; Hennessey measures response, not sales conversion. The populations are not pooled and no causal effect is claimed. 123
